This tool will not tell you what good looks like for your industry, because nobody credibly can. It takes the targets you set, compares them against what you achieved, and turns five KPIs pointing in different directions into one attainment figure and a clear view of which is furthest behind.

The formula

  • For higher-is-better KPIs, attainment = (Actual ÷ Target) × 100, clamped to 0-100. This covers availability, utilisation and on-time delivery
  • For lower-is-better KPIs, attainment = (Target ÷ Actual) × 100, clamped to 0-100. This covers cost per km and fuel consumption
  • KPI attainment score = sum of the five attainments ÷ 5
  • KPIs meeting target = count of attainments that reach 100
  • Widest attainment gap = 100 − the lowest of the five attainments

Assumptions and limits

  • No external benchmark is supplied anywhere in this tool. Every target is one you typed, so the score measures you against your own ambition and nothing else.
  • Attainment is clamped at 100, so beating a target earns no credit. That is deliberate: otherwise one over-performing KPI averages away a genuine failure elsewhere.
  • The five KPIs are weighted equally, which is almost certainly wrong for your operation. If on-time delivery is the term you get judged on, read that attainment first and treat the composite as context.
  • Ratio attainment is not linear in consequence. Missing a fuel target by ten percent and missing an availability target by ten percent score identically here and cost you very differently.
  • The tool cannot see whether your targets are reasonable. Set them softly and it will congratulate you.
  • KPIs interact and this model treats them as independent. Pushing utilisation up usually pushes availability down a quarter later, and no arithmetic here will warn you.

The benchmark you were looking for does not exist

Most people arrive at a page like this wanting a table: average availability for a distribution fleet, normal cost per kilometre. Those tables get published, and they are built from self-reported figures, by fleets using different definitions, in different markets, at different times, with an obvious incentive to look competent.

So this tool does not have one. It asks for your target instead. That is a weaker-looking answer and a more useful one, because a gap against your own committed number is something you can act on this month, and a gap against a stranger's average is something you can only argue about.

Setting targets that mean something

A target is only useful if missing it triggers something. The most reliable place to find one is your own best sustained period: the quarter where cost per kilometre held at a level you did not think was luck. That figure is achievable by definition, in your operation, with your vehicles.

The second source is commercial. If a contract specifies a delivery window and a service level, the target is already set and your only decision is whether to admit to it. Targets invented in a planning session to look ambitious get quietly abandoned by March, and a KPI nobody believes is worse than no KPI, because it trains people to ignore the report it appears in.

Read the widest gap first

The composite score exists so that five KPIs fit on one line, and that is roughly all it is good for. The number that changes behaviour is the widest gap, because it names the single place where the distance between intent and outcome is largest.

Chase that one for a quarter, then re-run. The useful outcome is not that it closes. It is that you find out whether it was a performance problem or a target problem, and the second is far more common than fleets like to admit. If a quarter of honest effort barely moves it, the number you set may simply never have been available to you.

Frequently asked questions

The ones your operation is actually judged on, which vary more than the standard lists suggest. A contract distribution fleet lives on on-time delivery and cost per drop. An own-account fleet moving its parent company's goods may not measure on-time at all and lives on availability. Pick four or five you would act on and drop the rest, because a dashboard with twenty KPIs has none.

Because averaging over-performance into the composite lets a good KPI cover for a failing one, which is the exact failure mode of most management reporting. Attainment is capped at 100 so the score can only be raised by fixing the weakest number, not by pushing harder on the one that was already fine.

Industry associations and some insurers publish figures, and they are worth reading with the definitions open next to them. The word availability alone can mean three different things depending on whether it counts weekends, whether a vehicle awaiting parts is unavailable, and whether hired-in units are in scope. Comparison only becomes honest once you have reconciled the definition, which is usually more work than the comparison is worth.

Quarterly suits most fleets. Monthly tends to measure weather and seasonality rather than management, and annually is too late to change anything about the year being measured. Keep the targets fixed across the year and let the actuals move, otherwise you are grading a moving exam.
